The shift is not from people to tools. It is from scattered tool use to designed workflows.
Agent-first development does not mean every task is delegated to an AI agent. A better definition is that the team deliberately designs delivery work around human intent, agent assistance, and reviewable evidence.
For project managers, this creates a practical responsibility: separate work that benefits from AI assistance from decisions that require human judgement, business context, and accountability.
The useful question is not “Can AI do this?” It is “What part of this workflow becomes clearer, faster, or more inspectable with agent assistance?”
Where agents can help
Good early use cases are bounded and evidence-rich: summarising meeting notes into risks and actions, drafting acceptance criteria, preparing QA review checklists, generating documentation first drafts, and identifying open questions before handoff.
What should remain human
Prioritisation, trade-off decisions, production approval, stakeholder expectation management, and sensitive data judgement should remain human-owned. Agents can prepare options; people carry responsibility.
